I want to change the homepage to display latest 10 topics from selected four categories. How do I do that? Do you have any templates ready for this or do I need to come up with my own?

Hm, you will have to change the template - forum_list.htm and some code - class ForumAction.java, method list()

I installed jforum from the binaries, do I need to take the source and rebuild some jar files?

You don't need to rebuild any jar, only JForum. You can get the source here:

I need the same thing as balakiran. I only have 4 topics. I am looking for a theme where the 4 topics are displayed in 2x2 table and the last 5 threads are listed in each of the cell. So people don't have to click on the topic everytime to drill in. I know this is a bit unconventional but this will help out the performance of my site a lot. Having this will also make JForum stand out from other forum engines.

Can we build this into the code (eg. ForumAction.listTopXThreadsInEachTopic) ? I can take a stab at it, but I know nothing about Freemaker so it make take me a while

Yes, you can do it yourself.

In some near future release JForum will be able to support customized templates per forum and topic, added by the admin at runtime.

That's nice. When do you plan to release that?
